Boot Buddy is the original all-in-one boot and shoe cleaner. First seen on Dragon’s Den (the UK’s version of Shark Tank), through grit and a drive to succeed, the brand has self-funded their growth.

Built by a family of founders, it’s become a must-have for active lifestyles and a brilliant example of what’s possible without outside backing.

THE

CHALLENGE

Like many self-funded brands, Boot Buddy had the product and the passion but they were missing a clear plan for growth.

They weren’t sure which numbers to focus on, what was driving revenue and what was driving profit, or how much they could afford to spend to acquire customers. Revenue was inconsistent, profit margins were tight, and there was no reliable forecast to guide decisions.

They relied heavily on paid ads, but couldn’t tell which channels, campaigns or products were really working. Their average order value was low, repeat purchases were rare, and customer lifetime value was a mystery.

On top of that, stock management was a guessing game. Without a clear strategy in place, they regularly over- or under-ordered, either sitting on too much stock or missing out on sales when demand spiked.

They weren’t short on effort, they just needed the tools, structure and focus to turn that effort into sustainable growth.

SOLUTION

We started by digging into the brand’s financials from the past three years to understand performance patterns, seasonality and what was really driving results. Using our forecasting tool, we built a detailed growth plan covering budget, operational costs and profit goals.

That forecast became the foundation for everything. It showed which metrics mattered most to the business and helped shift the focus away from vanity numbers to the ones that actually drive profit.

Working alongside Boot Buddy’s agency partners, we implemented proper tracking for those key metrics. This allowed the team to cut wasted spend and improve performance across channels like Meta, Google, email and Amazon.

We also tackled variable costs head-on. By reviewing things like shipping, packaging and logistics, we helped the brand reduce costs and improve margins on every order.

One of the smartest moves we made was adjusting the free shipping threshold. Based on real order data, we set a target that encouraged customers to spend more without hurting profit. The result? A 25% lift in average order value and a clear boost to bottom-line profit.

With the forecasting tool in place, the brand finally had a clear view of where to invest time and money for the biggest return. It also helped them get a better handle on stock planning, which freed up cash that could be reinvested into customer retention. That shift reduced reliance on paid acquisition and increased customer lifetime value.
